What does a Fractional CMO actually do?
"Fractional CMO" gets used loosely — sometimes for a marketing consultant who shows up once a month, sometimes for someone running the entire commercial function on a part-time basis. The distinction matters, because it changes what a business should expect to get for the money.
A Fractional CMO is a senior marketing or commercial executive who joins a business part-time or on a defined-scope basis, holding the same level of accountability a full-time CMO would carry — strategy, budget, team, and results — without the business taking on a full-time executive salary and the hiring risk that comes with it.
What the role actually covers
Done properly, a Fractional CMO engagement isn't advisory-only. It typically includes:
- Go-to-market strategy — positioning, channel strategy, and market entry, built for the stage the business is actually at.
- P&L and budget ownership — real accountability for acquisition and marketing spend, not a recommendation someone else has to execute.
- Commercial partnerships — sponsorship, brand collaborations, and the relationships that turn into revenue.
- Hands-on execution — increasingly, the best fractional operators can also run the paid media, SEO, and tracking infrastructure directly, rather than briefing an agency and hoping.
When a business should hire one
The pattern I see most often: a business has outgrown founder-led marketing, isn't yet at the revenue or headcount to justify a full-time CMO salary, and needs senior commercial judgement applied quickly — usually around a fundraise, a new market entry, or a growth plateau that needs diagnosing properly rather than another round of tactical fixes.
It's also common in regulated or complex markets, where the cost of getting acquisition wrong (compliance exposure, wasted spend, reputational risk) is higher than the cost of bringing in someone who's already done it.
How engagements are typically structured
Most fractional engagements run on a set number of days per month, with a mix of strategic work (planning, partnerships, board reporting) and execution (campaign oversight, hands-on channel work). The best ones have a clear mandate and a defined period to show results — not an open-ended retainer with no accountability attached.
